General Background: Managing US and international (China) groups (ranging from 10 to 50 engineers (at times with 3 to 5 first level managers)) responsible for developing, delivering and supporting software used to administer or control various telecommunications network elements.
Challenges: Managing these teams presents the usual management challenges of planning, scheduling, identifying and dealing with dependencies, coordinating schedules and dealing with last minute requests for additional functionality for new product releases. We also support existing customers who report problems and handle day-to-day human resources and administrative details. Project planning and tracking is done with Microsoft Project; code changes are tracked with the IBM/Rational tools Clearquest and Clearcase. Some highlights of my tenure at Tellabs include:
Current Project: Coordinating diverse hardware, software and support components for the Tellabs 7100 Optical Transport Switch.
Problem Statement:
As Project/Program manager, was tasked with coordinating the activities of multiple individual teams (hardware and software design, manufacturing, technical documentation, deployment, support) each with their own respective managers, resources and schedules. The schedules were filled with interdependencies on the other teams yet were frequently uncoordinated resulting in missed deliverables and schedule slips.
Challenge: Reducing/eliminating schedule slips.
Outcomes: Introduced feature based scheduling wherein all activities supporting a specific customer feature (there are multiple features per product release) were managed through a single schedule with all interdependencies identified and tracked at weekly feature team meetings. Schedule slips due to missed dependencies significantly reduced.
Project: The Last Software Release
Problem Statement:
Product Management for a Network Management Software System (Windows/C++ based; used to manage up to 100 Network Elements capable of delivering TV and telephony services to customers premises) decided that there would be one more release of the software to meet customer commitments and then the system would be put into support only mode, i.e. only critical fixes would be made if needed.
Challenges:
With a team of 10 software engineers and 1 product manager: Planning and doing the upfront system requirements work since the staff that would normally do this were no longer available. Getting all of the system implementation work done on a tightly compressed schedule (we had 4 months from start to turn over) Getting the software quality as high as possible to minimize the need for fixes after the product was in maintenance mode.
Outcome: Product officially went into maintenance mode and never required any further software modifications
Project: Creating a team to build a reusable software platform for network application development.
Problem Statement:
Much has been written and tried about software reuse from one application to another. Network management software had typically been custom designed and built for each network product. However, much of the functionality of the software is the same across these network products. If the software designed for one system could be reused for other systems, cost savings should result. It was my charter to build an organization whose charter was to create this re-usable software platform.
Challenges: Grow the organization from 1 manager and 20 engineers to 3 managers and 50 engineers. Producing unique (i.e. for a platform) requirements specifications and architecture. Develop and deliver the platform within 6 months
Outcome: Developed and delivered the platform on time; our first customer was able to cut the cost of implementing their network management software by 50%
