Project Manager Scrum Master and Agile Coordinator Implementation Manager

HSBC Mortgage offers a wide variety of lending Products to Home Owners such as fixed and adjustable rate mortgages (ARM), VA loans, FHA loans, SONYMA loans, along with HELOC and PMI.

HSBC Mortgage Servicing had been facing challenges with their former mortgage Sub Servicer and it has resulted in loss of customers and significant revenue mainly deriving from mortgage interest. Hence, an executive decision was made to migrate to a new Sub Servicer. The MSP system used by HSBC is Black Knight’s Loan Sphere, it offers robust and scalable end-to-end loan support to help mortgage servicers manage all aspects of their operations – from payment processing to escrow administration, client service, default management and more. Along with a revamped MSP system and new Sub Servicer, HSBC will be able to better serve their existing customers and attract new ones as well.

This program (estimated cost 12 Million USD) is a very large undertaking major activities involved are: Data definition and mapping, establish new subservicing processes, transfer servicing and perform ongoing oversight of sub servicing activities. This transformation comes along with varied level of challenges as it impacts many HSBC mortgage customers (Portfolio $18.4 Billion USD/55,200 Units) and consistency has to be seamlessly maintained while transferring very large amount of data between sub servicers. Timing of the implementation is also critical as the former Sub Servicer will be going out of business and stakeholders face the pressure of retaining current Mortgage customers and attracting new customers while this program is underway.

To effectively manage the Program, a disciplined Agile approach has been followed; it has been divided into multiple work streams which are: Bank Integration, Data Management and Reporting, Servicing Transfer and Process Integration. Further each work stream is divided into multiple Epics and features aiming to deliver Minimum Viable Products through iterative development or Sprints.

Multiple Features of Mortgage Servicing are impacted by the program such as Loan Originations, New Loan Boarding, Finance, Payments, Customer Channels, Risk and Compliance.

Requirements for all the features were captured in 3200 User Stories and were delivered two implementations phases spanning 14 Sprints of 3 Weeks each. I have been involved in this Transformation Program since its inception and played multiple roles of a Project Manager overseeing multiple work streams, a Scrum Master and agile enabler guiding the Development Teams and an Implementation and Release Manager overseeing the final product deployment.

Responsibilities:

Translate Business Objectives into high level project and program plans, set priorities and create roadmap for project delivery.

Conduct kickoff meeting with the Business Stakeholders, Product Owner, and Application Support Partners in the beginning of the project, to review the overall project plan and gain consensus.

Lead decision making by collaborating between diverse teams comprising of Mortgage Business Transformation Project Managers, Business Analysts, Data Management, Loan Delivery, Mortgage Oversight, Documents and Images, Mainframe Applications, Distributed Systems, Testing and QA.

Facilitate creation of Data Mapping along with Data and Information Management stakeholders.

Lead Solution design and development. Provide Leadership and Guidance to the Technology team to manage end-to-end components of the change journey.

Proactively balance Scope, Schedule, Budget, Risks, Outcome and Benefits.

Mobilize the Project Team to designated roles, align deliverables with accomplishment of Key Milestones and KPIs/Performance Benchmarks.

Plan effectively around delivery constraints and optimize the plan to maximize benefits and minimize the risk. Manage tracking of RAID items, validating them as they arise in coordination with the program team; take ownership for critical issues and ensures resolution within agreed timescales.

CSC has been offering insurance BPO services for more than 20 years and provides full insurance operational support and processing for more than 6.5 million policies representing more than $3 billion in life and annuity premiums. Wilton Re Holdings Limited provides traditional life reinsurance, life insurance Run Off solutions, and primary life insurance through its wholly owned operating subsidiaries.

CSC has been awarded 10-year service agreement from Wilton Re. Leveraging CSC's consolidated global processing environment, Wilton Re gains a more predictable and scalable cost structure and access to advanced application software, business processes, and insurance and technology management best practices.

The objective of this program is to initially convert 270,000 life policies with an estimated value 90 Million USD to CSC’s CyberLife policy administration system and provide full back-office administration services post conversion.

Further, when Wilton Re acquired additional Business, 200,000 more life policies were converted to Cyber Life and maintained post conversion. In this Data Migration Program, I have been working as Project Manager as well as an individual contributor SME for multiple Implementation Phases in a multi-technology environment working on both mainframe and distributed platforms. Also, I have been Single point of contact and Liaison between Client, Business Analysts and Development Team based at offshore.

Responsibilities:

Work closely with the End User and Business Analysts, to understand and prioritize business goals and information needs; participate in the development of system requirements and design specifications; refine conceptual systems design requirements into the technical design.

CSC’s Life and Annuity Business Process Services (i.e. Enterprise Support) group provides IT support for Policy Administration services like billing, new business, loan processing, death claim processing, surrenders, policy holder correspondence, compliance, commissions, reinsurance reporting and reserves. CYBERLIFE, a foremost Life Insurance Product of CSC, has a huge customer base in the USA. Enterprise Support is maintaining more than 2M Active and around 1.5M Terminated life and annuity policies across three different customized versions of CYBERLIFE.

IT support includes support of production systems and cycles, defect resolution, process improvements, and audits of all applications, operating systems and databases that comprise the production systems and environments.
