Challenge: Hired into plant with low morale, low manufacturing output,
contention between sales and manufacturing, high overtime, high turnover,
poor training, and significant quality issues.
Action: Implemented accountability procedures. Stopped scheduling
overtime. Reduced head count through attrition. Made key personnel
changes. Implemented process improvements in metal fabrication.
Instituted a safety program and training programs.
Results: Improvement started feeding on itself. Reduced overtime by 90%.
Reduced lead times across various product lines from between 2 to 14 days.
Reduced manufacturing costs. Developed a product family from 100 units a
year to 120 units a week. Increased product unit shipments by 67% over a 2-
year period.
Challenge: Redesign Mistbuster product line (approximately a fifth of the
company's total annual sales) to increase efficiency with more variations
and options, meet customer demands in higher volumes, with the same
workforce and plant space availability. One worker was producing 4 units
per 8 hour day.
Action: Used employee input on improving efficiency, trained employees in
5S, configured the new line to accommodate many variations and options in
the product, improved ergonomic concerns and redesigned a better assembly
process in the plants existing space. Recycled tables and racking, added a
lift table at the beginning, laid out a new assembly line process, and
installed a jib crane at the end for packaging.
Results: Produced units more quickly, with greater variety and options and
in higher volumes. Now two employees can produce 13 to 16 units per 8
hour workday exceeding customer demand.
